The pork shoulder is one primal that gets split into two very different roasts: the Boston butt on top, which is the fatty, blade-bone half everyone means by pulled pork, and the picnic below it, which is leaner, sinewier, and often skin-on. Both are collagen-heavy and both are cooked on a clock, not to a doneness temperature — you're holding the meat above 160°F long enough to convert connective tissue to gelatin. Pull it early and it's worse than raw.
A pig has no collarbone; the front legs are attached to the body by muscle alone, so the shoulder carries roughly the front third of a 250 lb animal and takes every step's impact. The Boston butt is the upper section — despite the name, it's above the picnic — and holds the blade bone plus the serratus ventralis, triceps, supraspinatus, and infraspinatus, a dozen-odd small muscles running in different directions with fat seams between every one of them. The picnic is the arm and lower shoulder, built around the humerus, with more tendon, more skin, and less evenly distributed fat. That multidirectional architecture is the reason cooked shoulder shreds into strands instead of slicing into a clean face: there is no single grain to cut across. Constant low-intensity load also means the collagen here is heavily cross-linked, more so than in a young animal's loin, so it takes real time and temperature to break down.
Type I collagen denatures around 140°F: the triple helix unwinds, the fibers shorten to about a third of their length, and they squeeze water out of the muscle. That's a net loss, and if you stop there you have made the meat worse. Above about 160°F the denatured collagen begins hydrolyzing into gelatin, slowly at first and at a useful rate from 175°F up; at 195–205°F, held for a couple of hours, the connective tissue that held the muscle bundles together dissolves and the bundles separate under finger pressure. Gelatin then holds water in a way raw collagen never did, which is why a 203°F shoulder tastes moist despite having lost 30–40% of its weight. Intramuscular and seam fat renders from 110°F through about 160°F and lubricates the strands as they separate. The stall — where the internal temperature parks at 150–170°F for hours — is evaporative cooling: the surface is losing moisture as fast as the cooker is adding heat, and it breaks when the surface dries or you wrap.
Hours between 175°F and 205°F is what hydrolyzes cross-linked collagen into gelatin; smoke and bark are a bonus riding on a process that's fundamentally about time above a threshold.
HowBone-in butt, 8–9 lb, fat cap trimmed to 1/4 inch. 225–250°F, figure 1.5 hours per pound, 12–14 hours total. Wrap in foil or butcher paper at 160–165°F to push through the stall. Done at 200–205°F when a probe slides in with no resistance anywhere and the blade bone pulls out clean. Rest wrapped in a cooler 1–2 hours.
A sealed pot holds the meat in a steam environment near 210°F, which is above the gelatin-conversion threshold everywhere at once, so it gets there in a third of the time a smoker takes.
How5–6 lb boneless butt, browned hard first, into a Dutch oven with liquid a third of the way up — stock, cider, tomato, beer. Lid on, 300°F, 4–5 hours. Done when a fork twists free with no resistance. Skim the fat off the liquid, reduce it, put it back on the meat.
Cubes submerged in fat and water cook at a steady 200–212°F while the water lasts; once it boils off the temperature climbs and the same fat fries the outside, so one pot does the collagen conversion and the browning.

145°F is the worst point on the entire curve. The collagen has already denatured and contracted at 140°F, which drove water out of the muscle, but nothing has converted to gelatin yet — that needs sustained heat above 160°F for hours. So you get all of the moisture loss and none of the payoff: meat that is measurably drier than it was raw and still bound together by tough connective tissue. It also can't be rescued by resting, slicing thin, or sauce, because the only fix is to keep going — another five or six hours through 175°F and up to 200°F. The 145°F guidance is real, but it's for whole-muscle cuts with little connective tissue, like loin chops and tenderloin. A shoulder is either 145°F and sliced thin as a cured product, or it's 200°F. Nothing in between works.
Ask for a bone-in Boston butt by name — 'pork shoulder roast' at a supermarket case can be butt or picnic and they don't cook the same. 7–9 lb bone-in is the right size; smaller than about 6 lb and the surface-to-mass ratio dries the exterior before the interior converts. Leave the fat cap on and trim it yourself to about 1/4 inch: the cap does not baste the interior (fat doesn't travel inward), but it does shield one face from drying. The blade bone should be intact — it's a useful doneness tell, since it lifts out clean only when the surrounding collagen has gone. Picnic is usually a dollar or more per pound cheaper, comes skin-on, and has more tendon and a thick shank end; it's good for carnitas, stock, and anything chopped, and worse for a clean pull. Skip 'enhanced' pork with a solution percentage on the label — it's been injected with salt and phosphate, it weeps in the cooker, and it makes its own decisions about seasoning. Avoid boneless butt tied in netting when you can; it's been butterflied off the bone and the seams dry out.
Doneness: 195–205°F internal for pulling, with 203°F the common target and probe feel more reliable than the number — it should go in like the meat isn't there. 185–190°F gives a sliceable but tender roast. The stall sits at 150–170°F and is normal. Rest at least an hour; two is better. Hold above 140°F if you're waiting to serve.
They're the upper and lower halves of the same shoulder. The Boston butt is on top, contains the blade bone, and has the most even fat distribution and intramuscular marbling of the two — it's what you want for pulled pork. The picnic is the arm below it, built around the humerus, with skin, more tendon, and a tapering shank; it's cheaper, has a stronger pork flavor, and works well for carnitas, chopped barbecue, and stock. If a recipe says pulled pork and doesn't specify, it means butt.
Because 190°F isn't a finish line, it's a rate. Collagen hydrolyzes to gelatin faster as the temperature climbs, so a shoulder that hit 190°F quickly hasn't spent enough time converting, while one that crawled there over four hours might be ready. Keep going to 200–205°F and, more importantly, probe it in three or four places — when it's done the probe meets no resistance anywhere. Also give it a full hour of rest; some of the softening happens during the hold.
Trim it down to about 1/4 inch, don't remove it. Fat doesn't migrate inward while cooking, so a thick cap isn't basting anything — it just insulates that face from smoke and bark and then gets thrown away. A thin cap does shield one side from drying out over twelve hours. The fat that actually matters is the intramuscular and seam fat inside the roast, and you can't add or remove that.
No, and it fails for a structural reason rather than a flavor one. Loin is a support muscle with very little connective tissue and very little intramuscular fat, so there's no collagen to convert into gelatin and nothing to lubricate the fibers. Taken to 200°F it just dehydrates into dry shreds. If loin is what you have, cook it to 145°F and slice it. For pulled pork, shoulder or nothing.
